Build or Buy? A Clearer Way to Decide on Automation Software

The build-versus-buy debate is usually framed as a cost question. It is really a question about where your advantage lives.

When a business decides to automate something, the next question is almost always whether to buy an off-the-shelf tool or build something tailored. It gets framed as a cost comparison, which is where the decision usually goes wrong, because the two options are not really competing on price.

Buying makes sense when the process you are automating is one that thousands of other companies run the same way. Payroll, email marketing, accounting — these are solved problems, and a mature product will almost always beat a custom build on cost, reliability, and speed. Reinventing them is a way to spend money proving what a vendor already knew.

Building makes sense when the process is part of how you actually compete. If the workflow reflects something specific about how your business serves customers or runs operations — the thing you would not want a competitor to simply copy by buying the same software — then bending your advantage to fit a generic tool quietly erodes it.

There is a third path that often fits best: buy the commodity layers and build the thin slice that is genuinely yours, connecting them with integration rather than trying to make one system do everything. Most real-world automation is not a single product; it is a small amount of custom logic wiring together tools that already exist.

The clearest version of the question is not "which is cheaper?" but "is this process where our advantage lives, or is it plumbing?" Plumbing you buy. Advantage you build. Getting that distinction right saves far more than any line-item comparison ever will.
